Nine times out of ten the answer is the same: leaves are sitting below the waterline and rotting. It is not a problem with the flowers themselves, and it is not about water quality. It is a straightforward mechanical issue that takes about two minutes to fix and adds days to the life of almost every bouquet we send out.
What Actually Happens When Leaves Sit in Water
Plant tissue that stays submerged begins to break down within hours, not days. The cells in a leaf are full of sugars, starches and proteins — exactly the nutrients that bacteria need to multiply. Once a leaf is underwater, it loses the gas exchange that keeps it alive, and the tissue starts to decompose. That decomposition feeds a bacterial bloom that clouds the water, produces a sulphurous smell, and, most importantly, clogs the tiny vessels inside the stem through which the flower draws water and nutrients up to the petals. When those vessels are blocked, the flower head wilts even if the vase is full. You can see this clearly with roses: the neck bends before the petals drop because the stem simply cannot move water fast enough past the blockage. The same process happens with gerberas, chrysanthemums, lisianthus and alstroemeria, though the timeline differs. Gerberas show stem rot within twenty-four hours if any foliage is left submerged. Chrysanthemums are slightly more forgiving because their stems are woodier, but the bacterial load still builds up and shortens vase life by two to three days compared to a properly stripped stem. The bacteria involved are mostly gram-negative species that thrive at room temperature, which is why the problem accelerates in warm apartments during summer months in cities like Saint Petersburg, where indoor temperatures can climb well above twenty degrees Celsius without air conditioning.

Which Leaves to Remove and Which to Leave Alone
The rule is simple: any leaf that will sit at or below the waterline once the stem is placed in a vase must come off. Everything above the waterline can stay, and in most cases should stay, because foliage above water continues to photosynthesize, helps the stem stay turgid, and gives the bouquet its structure and visual depth. The tricky part is judging where the waterline will actually be. Most people fill vases too full, which means leaves they thought were safe end up submerged. A practical guideline is to strip foliage from the bottom third of every stem, regardless of vase size. For roses, which typically arrive with three to five sets of leaves per stem, that usually means removing the lowest two sets entirely. Leave the guard petals in place — those are the slightly tougher outer petals that protect the bloom during transport — because removing them early exposes the inner petals to bruising. For tulips, the situation is different. Tulips have very few leaves and those leaves are part of the structural look of the arrangement, so you strip only what will clearly be submerged, usually just the very base of the leaf sheath if it is damaged. Lisianthus has dense lateral foliage along the lower stem and needs more aggressive stripping than people expect. Alstroemeria is another heavy offender: its leaves are numerous, thin and rot quickly, so removing the bottom half of the foliage is standard practice at our packing table before any bouquet leaves the shop.
The Right Way to Strip a Stem Without Damaging It
Pulling leaves off by yanking them downward is the most common mistake, and it tears the outer layer of the stem, creating wounds that bacteria enter immediately. The correct motion is to hold the leaf close to the stem, bend it sharply upward toward the flower head, and then pull it away at that angle. This separates the leaf at the natural abscission point without tearing the stem tissue. It takes a little practice but becomes instinctive after a few bouquets. For roses, thorns are the other issue. Many customers remove thorns along with the leaves, which is fine for handling safety, but thorn removal also creates small wounds, so do it above the waterline only and use a proper thorn stripper or the back of a knife rather than snapping them sideways. Snapping tears the bark. For chrysanthemums, the lateral branches on the lower stem should be removed along with the leaves — leave a short stub of about three to five millimetres rather than cutting flush, because cutting flush also opens a wound directly into the vascular tissue. Gerberas are stemless in the traditional sense — their stems are actually hollow flower scapes — and they have no true leaves on the stem at all, only a few small bracts near the base. Those bracts should be removed if they will be submerged. After stripping, recut the stem at a forty-five-degree angle under water or immediately before placing it in the vase. This reopens the vessels that may have dried or sealed during handling and allows the flower to drink immediately.
Water Temperature, Vase Hygiene and How They Connect to Leaf Stripping
Stripping leaves solves the source problem, but water temperature and vase cleanliness determine how quickly bacteria multiply in what remains. Cold water, between five and ten degrees Celsius, slows bacterial growth significantly. This is why florists store flowers in cold rooms and why a cool hallway or a spot away from direct sunlight extends vase life at home. However, tulips and hyacinths are exceptions: they prefer water at room temperature because cold water slows their cellular activity and prevents them from opening properly. For most other cut flowers — roses, gerberas, chrysanthemums, carnations, lisianthus — cold water is the right choice. The vase itself is a major variable that most people overlook. Any vase that has held flowers before carries a bacterial film on the inside surface even after rinsing. That film reactivates as soon as fresh water is added and immediately begins working on any organic material present, including microscopic leaf debris left from the previous bouquet. Washing the vase with hot water and a small amount of dish soap, then rinsing thoroughly, removes most of that film. A single drop of bleach in the vase water is a florist's shortcut that genuinely works: it does not harm the flowers at the concentrations used — roughly one drop per litre — but it keeps the bacterial count low for the first two days, which is when the most critical uptake happens. Flower food sachets, which we include with deliveries, contain a biocide, an acidifier and sugar; they work on the same principle but are buffered to be gentler on sensitive petals like those of ranunculus or sweet peas.
How Often to Change the Water and When to Re-Strip
Changing the water every two days is the standard recommendation, but that interval assumes the leaves were properly stripped at the start. If they were not, the water can become problematic within twelve hours in a warm room. When you change the water, do not just top up — empty the vase completely, rinse it, and refill with fresh cold water. At the same time, recut the stems by removing about one centimetre from the base. Over two or three days, the cut end of a stem forms a callus-like seal that restricts water uptake, so recuting reopens the vessels. Check at this point whether any leaves that were above the waterline have since drooped into the water as the stems shift in the vase. Remove those immediately. Roses typically need two water changes over their vase life of seven to ten days. Gerberas need more frequent attention — every day or every other day — because their hollow stems collect water inside and that internal water becomes stagnant. Tipping the gerbera stem slightly while it is out of the vase and letting the internal water drain before recuting helps. Carnations are the low-maintenance option: their stems are dense, they resist bacterial colonisation better than most, and they can go three days between water changes without visible decline. Chrysanthemums fall somewhere in between. The key signal that re-stripping is needed is not the appearance of the leaves themselves but the condition of the water: any cloudiness or odour means bacteria are already present and the organic load needs to be reduced immediately.
Common Mistakes When Ordering Delivered Flowers and What to Check
When flowers arrive by delivery, they have typically been out of water for thirty minutes to two hours depending on distance and traffic. During that time, the stems have begun to seal and any leaves that were borderline — close to the waterline — may have been pressed against wet packaging material, which accelerates decomposition. The first thing to do when a bouquet arrives is not to put it straight in a vase but to unwrap it, assess the stems, and strip before anything else. Many customers skip this step because the bouquet looks beautiful as packaged and they do not want to disturb it. That is understandable, but it costs days of vase life. Check particularly for leaves that are already yellowing or soft at the base — those are already beginning to rot and must come off regardless of their position on the stem. When ordering, it is worth asking whether the shop strips foliage before packing. Finally, avoid placing the vase near a fruit bowl: ripening fruit releases ethylene gas, which accelerates petal drop in roses, carnations and lisianthus by a measurable margin.
